N24XX updates issues

Hi we are installing a system of many rooms (about 150 dec and 70 enc) all N2424A and N2412A.
We are trying to update them all to the latest firmware version because some of the issue we had seems to be resolved with the 1.5.114 that is not available anywhere. we can only find the 1.5.104 on the product page or the 1.5.140 on the anytime Harman support page.

all the boxes came with fw 1.3.13

we encountered two main problems:
1. when upgrading to the 1.5.82 as the intermediary step for the 1.5.140 usually everything goes smoothly even when updating tens at a time. sometimes like 5/6, we had some decoders not applying the firmware and waking up as an encoder with version 0.5.10_FA, some can be updated back to 1.5.82 some just stay in this strange state and we replace them.
2. When upgrading to 1.5.140, we have about a 50% probability of just having a bunch of non-booting boxes. We use a dedicated PC to upgrade them that doesn't go to sleep and just wait for the confirmation, and sometimes, we wait for hours to just have some bricked boxes. If we reboot the bricked one, some (like 10/15%) boot fine with the latest firmware, but the majority is just dead.

For now, I am sticking to the 1.5.104 firmware, which doesn't seem to create too many problems apart from the problem at point 1.

Are we doing something wrong, or are the boxes/firmware really unreliable?

    Not just you. The boxes themselves are almost bulletproof. The firmware however is no so good. I've bricked at least 10 of them with 1.5.140 and decided that it wasn't worth the risk to do any more. As you also said, sometimes rebooting them will bring them to life again. If you have to send them in and their not under warranty any longer, its typically a $600 fee to have them repaired. I've talked with support about these and was told that sometimes they will come back to life on their own after a few hours of loading 140, but even they don't really have a good solution at the moment. The highest I'll typically go now is 1.5.108, and even that one has issues.

    As it seems with a lot of the most recent firmware (across the board, Nx controllers, Varias, n2600s.) There isn't much testing before its released and we're the ones doing the testing.

    I'll stick to 1.5.104 for now, but this is unacceptable if it is the case, at least place a big red sign on the firmware download "UPGRADE AT YOUR OWN RISK" or something...

  • one hint we got was (not sure if it was for the N2400 series, but...)
    reboot the Encoders and decoder before the update, then after they are back, immediately do the fw update.

    And I found the following notes in our fw archive:

    • Firmware on the device older than 1.4.6 will need to be upgraded to 1.4.7 first before proceeding to upgrade the 1.5.x firmware.

    • Firmware on the device older than 1.5.81 will need to be upgraded to 1.5.82 first before
      proceeding to upgrade the 1.5.113 or greater firmware.

    • When upgrading to 1.5.113 or greater, the upgrade time is longer than usual. The upgrade time is about 10-12 minutes per device. Please wait for the device to reboot to confirm update
